Building Trust and Autonomy: The Leadership Approach at San Diego Surf
Bob Reiss, General Manager and Josh Henderson, Director of Coaching, San Diego Surf Soccer Club, have redefined leadership with a decentralized approach, emphasizing trust, autonomy, and a strong community culture. By hiring the right people, fostering a positive working environment, and creating clear expectations, Bob and Josh have built a leadership structure that empowers directors at all levels. This article explores the San Diego Surf’s leadership strategies, from recruitment to performance management, and how they contribute to the club’s continued success.

Introduction to the Leadership Approach
The approach to the San Diego Surf’s leadership culture is built on trust, autonomy, and empowerment. The approach goes beyond typical hierarchical structures, decentralizing decision-making, allowing leaders within various zones and age groups to manage their teams autonomously. This not only enhances operational efficiency but also nurtures an environment where leaders can take ownership of their roles.
Decentralizing Leadership for Greater Autonomy
A standout feature of the San Diego Surf approach is the decentralization of decision-making. Instead of relying on top-down directives, zone directors have the authority to manage their respective areas. This practice creates a sense of ownership among leaders, fostering accountability and a proactive attitude toward problem-solving. By decentralizing, the team can respond to challenges quickly and efficiently without waiting for approval from top management. This approach is particularly effective in dynamic environments like youth sports, where adaptability is key to success.

The Importance of Hiring the Right People
San Diego Surf places significant emphasis on recruitment, specifically the importance of hiring individuals who align with the club’s values and culture. While technical skills are essential, cultural fit is paramount. The ability of a staff member to connect with the local community is just as important as their resume. This approach allows the club to build a team that understands the values of San Diego Surf, creating a more cohesive and unified organization. A belief in hiring from within further strengthens continuity, with many staff members transitioning from technical roles to leadership positions.
Developing Leaders from Within
One of the core elements the leadership philosophy is the promotion of internal talent. San Diego Surf focuses on developing coaches into leaders by providing them with the tools and opportunities to transition smoothly from technical roles to directorial ones. This internal mobility ensures that new leaders are already familiar with the club’s culture and operations. Reiss himself is a prime example of this model, having transitioned from a technical coach to General Manager. The club provides its staff with the necessary training and mentorship to prepare them for the increased responsibilities of managerial roles.
Building a Positive and Collaborative Environment
Another critical aspect is the strong sense of community within the club. By creating a collaborative work environment where staff members can engage in informal learning and team-building activities, San Diego Surf fosters a supportive and inclusive culture. The clubhouse, for example, serves as a social hub where staff can watch games together and share ideas. This open communication helps integrate new staff members and encourages the exchange of knowledge between more experienced coaches and younger staff.
Accountability in Both Operations and Performance
The leadership model is not just about fostering autonomy; it also emphasizes accountability. While zone directors have the freedom to manage their areas, they are held to high standards in both operational and on-field performance. Operational accountability is tracked through specific metrics like team registration numbers and financial targets. On the field, coaches are expected to adhere to established processes and expectations, ensuring that the club’s core values are upheld. This focus on accountability creates a balanced and results-driven environment.
Personal Growth and Career Development for Staff
San Diego Surf recognizes the importance of career growth within the organization. To address limited vertical opportunities, staff members have the chance to take on leadership roles within smaller groups or teams. This helps develop their management skills while preparing them for future roles within the organization. Additionally, programs like Surf Nation provide coaches with opportunities to work with regional or national teams, giving them a broader perspective and new challenges.
Key Conclusions and Recommendations for an Executive Director:
- Embrace Decentralization: Grant autonomy to zone leaders to foster trust, accountability, and operational efficiency.
- Hire for Cultural Fit: Prioritize cultural alignment and local community connections in the recruitment process.
- Develop Internal Talent: Offer growth opportunities within the organization to maintain continuity and strengthen leadership.
- Promote Community and Collaboration: Foster a supportive, team-oriented culture that encourages informal learning and bonding.
- Ensure Accountability: Balance autonomy with clear performance metrics in both operational and on-field areas.
